EIC — Sales Operations Intake

We're designing EIOS — the Enrollment Intelligence Operating System — to automate the manual analysis your team does today and surface insights that are currently impossible to see in real time. Before we build anything, we need to understand exactly how your team operates, what data you work with, and where the biggest blind spots are.

This covers you and your team. Take as much space as you need — the more specific you are, the better we can design for the actual problems. Your answers are saved automatically as you type.

1 — About You & Your Team
Start with the basics. We want to understand who is on your team and what each person is primarily responsible for.
One or two sentences per person is fine. Include yourself. We want to understand how the work is split across the team.
2 — How Your Team Operates Day-to-Day
Walk us through the actual work. We want to understand the rhythm of your team — what happens routinely, what requires human judgment, and what takes up time without feeling worth it.
What does Monday look like? What happens by end of week? What are the recurring rhythms — daily, weekly, monthly?
These are things a system probably couldn't do — interpreting ambiguous data, making calls that require context, managing exceptions. List them specifically.
Same steps, done the same way, every time. You could write a checklist for these and anyone could follow it.
Things you do because you have to, not because they create real insight. If you could make these disappear, you would.
This helps us understand what currently depends on you personally rather than on a system.
3 — Your Data & Reporting
We need to understand exactly what data you rely on, how you access it, and how long it takes for a problem in the data to turn into an action.
Be specific — name the tool, the view or export, and what you get from it. Include HubSpot views, spreadsheets, dashboards, exports, or anything else.
If you don't look at something daily, put it in the weekly question below.
Use the example of discovering an unusual number of unqualified leads or any other real example. Who do you tell? How? What happens next? Who makes the decision to act?
Be honest — this is one of the key things we're trying to compress with EIOS.
Think about the patterns or thresholds that, if crossed, you always want to know about immediately.
4 — The Questions You Can't Currently Answer
This is the most important section. We want to understand the intelligence gaps — the things you wish you knew but can't find out, or can only find out too slowly.
Be as specific as possible. "I can't tell which campaigns are producing leads that actually enroll" is more useful than "I don't have enough data."
Things your gut tells you are real, but you've never had the data or time to prove. These are often the most valuable signals to surface.
This helps us understand what the sales-to-marketing feedback gap looks like in practice.
5 — Impact on Enrollment
Everything we build is in service of increasing enrollment without increasing cost. Help us understand where the biggest opportunity is and what you would change if you could.
Not just automation. What is the one thing that, if you could do it faster or better, would have the most direct impact on enrollment numbers?
What would you be spending your time on if the low-value, repetitive work was handled? What does "high-value sales ops work" look like to you?

Understanding what tools and reports already exist helps us design EIOS around your current workflow rather than against it — and tells us exactly what to automate.
